What KSeF changes from an automation point of view
Before KSeF, invoices arrived by email as PDFs in dozens of layouts, so someone had to retype them or a program had to guess what was where. A structured invoice has a fixed XML format: the number, the counterparty, the line items and the amounts are always in the same fields. For automation that's a huge difference.
According to the schedule announced by the Polish Ministry of Finance, the obligation to issue invoices in KSeF covered the largest companies from 1 February 2026, other taxpayers from 1 April 2026, and is to cover the smallest businesses from 2027. The rules have changed several times, so always check current dates and exceptions at ksef.podatki.gov.pl.

What can be automated
| Area | Automation | Effect |
|---|---|---|
| Purchase invoices | Regularly fetching new invoices from KSeF | No more searching for invoices in emails |
| Approval | The invoice goes to the person who approves the expense, with a reminder after the deadline | No more invoices lost in the inbox |
| Accounting | Passing approved invoices to the accounting software or the accounting firm | Less retyping and fewer questions |
| Payments | Matching invoices to transfers on the bank statement | You see what is paid and what is overdue |
| Sales | Issuing invoices from the order system instead of typing them by hand | The same data entered once |
| Reports | Cost summaries by category and supplier | A faster picture of the finances |
How it works technically
- Authentication
The system connects to KSeF on the company's behalf. The authentication method is defined by the Ministry of Finance in the API documentation.
- Fetching the list of invoices
The automation regularly asks KSeF for new invoices, for example every hour.
- Reading the XML
The counterparty, line items, amounts and due dates are read from the file. No guessing, because the format is fixed.
- The onward flow
The invoice goes to approval, to accounting and to matching with payments, and if something fails, the automation sends a notification.
Many accounting and invoicing programs already have a built-in KSeF integration. Before ordering your own solution, check what your current program can do. Your own integration makes sense when invoices should go into your order system, warehouse or an unusual approval flow.

Questions and answers
Do I need my own KSeF integration?
No. Many invoicing and accounting programs have it built in. Your own integration makes sense when invoices should flow into your systems or the approval process in the company is unusual.
Can the automation approve invoices by itself?
Technically yes, but it's wiser for the automation to prepare the invoice for approval and leave the decision to a person, at least for new suppliers and larger amounts.
Where can I find current information about KSeF?
On ksef.podatki.gov.pl and in the Ministry of Finance's announcements. The rules and dates have changed, so don't rely on old articles.
